Here is a scenario that is happening right now in production environments everywhere: an AI agent spins up, authenticates with a service account, pulls customer records from a database, calls three external APIs, and triggers a workflow. All in under a second. No human touched anything.

Now ask yourself: who is that agent? What permissions does it actually have? And if something goes wrong, can you trace every action back to its source?

If you are not sure, you are not alone. Identity and Access Management (IAM) was built for a world where the actors on your network were people. People log in. People have roles. People can be held accountable. AI agents break every one of those assumptions.

The Identity Gap Nobody Planned For

Traditional IAM works on a simple model: a human authenticates with credentials, receives a session or token, and that token carries their permissions. Role-based access control (RBAC), multi-factor authentication, session timeouts. All of it assumes a person is on the other end.

AI agents do not fit that model. They do not type passwords. They do not respond to MFA push notifications. They do not have a "role" in the org chart. But they absolutely need access to your systems, and they need it at a scale and speed that makes traditional IAM controls feel quaint.

The result? Teams do what teams always do when security gets in the way: they work around it. Shared service accounts. Long-lived API keys stored in environment variables. Admin-level permissions because scoping them properly is "too complicated." We have seen this movie before, and it does not end well.

How to Authenticate an Agent

The good news is that we do not need to invent authentication from scratch. OAuth2 already has a grant type built for exactly this use case: the client credentials flow. It was designed for machine-to-machine communication where no human is involved.

Here is how it works for agentic AI:

  1. Register each agent as its own OAuth2 client. Every agent gets a unique client_id and client_secret. No sharing. If you have five agents doing five different things, that is five separate registrations.
  2. Issue short-lived tokens. Access tokens should expire in minutes, not hours or days. An agent that runs a task for 30 seconds does not need a token that is valid for 24 hours. Keep the blast radius small.
  3. Use scoped permissions on every token. When the agent requests a token, the authorization server should issue it with the narrowest possible scope. Read-only access to one database table, not admin access to the entire cluster.

The client credentials flow is not new, but applying it consistently to AI agents is. Most teams we talk to are still using static API keys that were generated months ago and have never been rotated.

Scoping Permissions: The Agent Permission Matrix

One of the hardest parts of securing agentic AI is figuring out what an agent actually needs access to. Humans have job descriptions. Agents have... prompts? Task definitions? It depends on the framework.

We have been developing an approach we call the Agent Permission Matrix. It is a simple grid that maps every agent to its required resources, actions, and constraints:

The matrix forces you to think about each agent individually. It exposes over-permissioned agents immediately. And it becomes your source of truth when something goes sideways and you need to figure out which agent did what.

Least Privilege Is Not Optional

With human users, we have always talked about least privilege as a best practice. With AI agents, it is a hard requirement. An agent with broad permissions and a prompt injection vulnerability becomes an insider threat that moves at machine speed. Every permission you grant is a potential attack path.

Start with zero access. Add only what the agent needs for its specific task. Review and revoke regularly. Treat agent permissions the same way you would treat admin credentials: with healthy paranoia.

Audit Logging: If You Cannot Trace It, You Cannot Trust It

This is where most organizations fall apart with agentic AI. The agents are running, they have access, things seem to be working. But nobody can answer the question: "What exactly did that agent do at 2:47 AM last Tuesday?"

That last one is the tricky part. Traditional logging captures the what. Agentic AI logging needs to capture the why. If an agent deleted a batch of records, was that the intended behavior or a hallucination? Without the decision context in the log, you are stuck guessing.

The RSA Conference Elephant in the Room

It is RSA Conference month, and if you are heading to San Francisco, you are going to hear a lot about non-human identity management. It is one of the hottest topics in the security industry right now, and for good reason. The number of non-human identities on most enterprise networks already outnumbers human identities by a factor of 10 to 1. With agentic AI, that ratio is about to get a lot wider.

But here is what you will not hear from most vendors on the expo floor: this is not just a tooling problem. You can buy the best identity management platform in the world, and it will not help if your team does not have a clear policy for how agents get provisioned, what they are allowed to do, and how their access gets reviewed.

The organizations that get this right will treat agent identity with the same rigor they apply to human identity. The ones that do not will end up in a breach report wondering how an AI agent with full database access managed to exfiltrate records for three weeks without anyone noticing.
